Ask a hiring team why the last senior role took nine weeks and you'll hear about a tough market and busy calendars. Then map the actual timeline, hour by hour, and a different story appears: the candidate was in an interview or working on an exercise for perhaps six of those hours. The rest — reasonably often a third to half of the total elapsed time — was waiting. Waiting for a scheduling email to be answered, for a panel slot two weeks out, for a debrief that needed five calendars to align, for an offer approval sitting in someone's inbox over a long weekend. Map the funnel for dead time

Naming which type you're looking at matters because the fixes differ — waiting is fixed with parallelism and deadlines, rework with recorded evidence, over-processing with subtraction.

- Parallelize: technical assessment, references, and team conversations can overlap. Sequence only what genuinely depends on a prior result.
- Pre-clear the offer: band and budget approved before the search opens. The approval step becomes a same-day check, not a queue.
- Decision SLAs: 24 hours for round feedback, 48 for the debrief, with automatic escalation. Deadlines do to debriefs what they do to everything else.
- Book the full interview arc up front: reserve all rounds' slots when the process starts, and release them for a rejected candidate. Scheduling once beats scheduling four times.
- Kill legacy rounds by evidence: if a round's verdicts never changed a final decision across your mapped hires, it's over-processing wearing a rigor costume.
Measuring the before and after
The lean pass only counts if it's measured, and the measurement is deliberately minimal: two numbers, before and after. Elapsed time from first contact to offer, and the touch-to-elapsed ratio. Take the before from the three hires you mapped; take the after from the next three hires run under the new rules. Expect the elapsed number to fall substantially while touch time stays roughly flat — that's the signature of waste removal rather than corner-cutting. If touch time also fell sharply, check that you didn't delete a round that carried real signal; if elapsed time didn't fall, your SLAs are aspirations rather than rules, and the escalation path needs teeth. Then hold the gains the boring way: the two numbers go on the hiring dashboard next to your quality metrics, so any regression is visible within a hire or two rather than rediscovered in next year's retrospective.
Why this beats every other speed investment
Teams wanting faster hiring usually reach for spend: more sourcers, a new ATS, an employer-brand refresh. All of those act on the funnel's inputs, cost real money, and take quarters to show results.
